Goals, key results, initiatives

A goal says what winning looks like. A key result says how you’ll know. Initiatives are the bets you place to move it. Set it up in a few minutes at the start of the quarter, then log progress as the number moves, with a Latest and a Next on each initiative.

Animated walkthrough of the Goals screen. In the Payments squad, the objective Lift checkout conversion is added. Two key results follow: Checkout completion from 61% to 70%, and Mobile drop-off from 31% to 20%. Three initiatives are placed under the first key result. Then Checkout completion is opened, a Latest is logged, and it moves from 61% to 66%. Next, the initiative Checkout drop-off investigation is opened and given a Next and a Latest, and the update is logged. Finally Address autocomplete is opened: it gets a Next and a Latest, its health goes from At risk to On track, its status from To-do to In progress, and its progress from 25% to 40%. Two of the three initiatives now show as updated today; Mobile wallet pilot is left for tomorrow.
  1. Name the goal

One objective for each outcome you’re on the hook for.

  2. Say how you’ll know

A key result with a start and a target. Two to four per goal.

  3. Place your bets

Initiatives nest under the number they’re meant to move.

  4. Log progress

Open a key result, say what changed, and the bar moves.

  5. Open the work

Write the Latest and the Next on each initiative.

  6. Do the next one

    Three lines, three minutes.

What this gives you

  • Every piece of work shows what it’s for, at a glance. Nine objectives across three squads still fit: filter by squad, fold the key results you’re not looking at.
  • Key results nobody has moved stand out well before the quarterly review.
  • The same page runs your one-on-one, so there’s no separate deck to prepare.
